Why do my enquiries stop replying before I call them back?

Why response time decides who wins an enquiry, how to measure yours honestly, and what to fix first if it is bad.

You paid for the ad. The enquiry came in. You called back the next morning and they had already booked somewhere else — or worse, they answered politely and never picked up again.

The uncomfortable part is that this is usually not a lead-quality problem. It is a timing problem, and timing is the one variable you control without spending more.

Why waiting costs so much more than it looks

Someone enquiring about a service rarely enquires once. They message three or four businesses in a few minutes, then get on with their day. Whoever replies first is not competing with the others on price or quality — they are talking to someone who has not yet spoken to anyone else.

By the time you call back the next morning, the question has changed from “can you do this?” to “why should I switch from the person who already answered?” That is a much harder conversation, and you did not lose it on merit.

This is why response time behaves unlike other business metrics. It is not linear. The difference between two minutes and twenty is enormous; the difference between six hours and eighteen is almost nothing, because both are after the decision.

Measure yours honestly

Pick your last twenty enquiries, from whichever channel they arrived on, and write down two timestamps: when it arrived, and when you actually responded.

Two rules to keep yourself honest. Use the first real response, not an automated “thanks, we’ll get back to you” — the customer does not count that, so neither should you. And use the median, not the average: one enquiry you answered in eleven hours will drag an average into fiction.

Most owners who do this are surprised, and specifically surprised by the spread. The enquiries that arrive while you are at your desk get answered in minutes. The ones that arrive while you are working, or after you close, get answered the next day. It is not that you are slow — it is that your response time is a function of what you happened to be doing.

What actually fixes it

The fix is not trying harder, because the failure happens precisely when trying is impossible — you were with a customer, or asleep.

Cut the number of places an enquiry can land. If calls, WhatsApp, Instagram and a website form all arrive somewhere different, you are not slow, you are searching. One place to look is worth more than good intentions.

Answer immediately, even partially. A real reply within a few minutes that answers the actual question — do you do this, roughly what does it cost, when could you fit me in — holds the enquiry long enough for you to get to it properly.

Make out-of-hours behave like in-hours. Enquiries at 9pm are not unusual; they are normal, and a business that answers them is competing against several that do not.

If your median response time is already under an hour, your problem is not speed and an assistant will not move your numbers much. If it is measured in half-days — and for most owners doing their own answering, it is — then the enquiries you already paid to generate are being lost to the clock, and that is worth fixing before you spend another rupee on ads.
